When someone says, “I want more responsibility,” during a performance review, that could mean anything from being given a key to the office, to making certain decisions, to leading a team. Only by “down-chunking” does it become clear what they really mean. On the other hand, an employee who asks for a raise can use “up-chunking” to make it clear that what they’re really seeking is recognition. That changes the entire dynamic of the conversation.

Chunking is, therefore, a way to have better conversations, prevent misunderstandings, and address conflicts constructively. It helps build bridges because we not only understand each other literally, but also see each other’s motivations. At the same time, there is a risk: anyone who deliberately “chunks up” in a vague or broad way can use the technique to manipulate others. Think of political slogans or corporate values that aren’t made concrete.

The key insight: learn to consciously switch between levels of chunking. Sometimes you need abstraction to find common ground, sometimes detail to clarify agreements, and sometimes an alternative to break a deadlock. Those who can move up and down this “ladder” with ease have a powerful tool at their disposal to strengthen communication and collaboration.

In this episode, we dive into the principle of chunking: a communication technique that shows how we create meaning by framing things in a broader, narrower, or different context.
